When a developer passes away unexpectedly, the systems they built don’t stop running, but they do stop getting maintained. That’s the situation 3PRIME stepped into when we were called on to take over a bespoke content management system responsible for powering the websites of roughly 2 dozen nonprofit organizations in and around Milford, Connecticut.
The original developer, a solopreneur we had collaborated with when building the current website for Bridges Healthcare, had single-handedly built and managed this CMS platform for years. It was a custom tool, purpose-built to serve the unique needs of nonprofit web publishing. When he passed in January 2026, the organizations that depended on it were left in a precarious position: their websites were still live, but there was no one left who understood the system, no path for fixes or updates, and no clear way forward. Furthermore, their hosting was likely to be cancelled due to the account owner no longer being able to pay for the web hosting system.
A Platform Running on Borrowed Time
The CMS had been built and maintained on PHP 5.3, a runtime that reached its end of life in August 2014. That’s over a decade without security patches, compatibility updates, or any upstream support whatsoever. For the CT area nonprofits relying on their web presence for donor engagement, event coordination, volunteer recruitment, and community outreach, this wasn’t just a technical inconvenience. It was a growing liability, one that threatened the operations and missions of every organization on the platform.
Reverse-Engineering Without a Roadmap
With no original developer to consult and no documentation to reference, our team had to reverse engineer the system’s full architecture, dependencies, and behaviors directly from the source code. We took the time to understand the platform thoroughly before making any changes, mapping out how the CMS rendered sites, how content was managed, and where the critical integration points lived.
From that foundation, we planned and executed a comprehensive runtime upgrade: PHP 5.3 to PHP 8.3, with MySQL 5.7 compatibility. That’s a leap spanning over a decade of language evolution requiring that deprecated functions be removed, stricter type handling enforced, security models completely overhauled, and countless behavioral changes across major releases. Every line of code had to be evaluated and, where necessary, rewritten.
Hardening the Platform
During the upgrade, we identified and resolved a multitude of security vulnerabilities that had
accumulated over years of running on an unsupported stack without active maintenance. Addressing these wasn’t a formality, it was essential to ensuring that the nonprofits on this platform could trust it with their data, their donors’ information, and their public-facing web presence.
